Analyse Environment


IMMIX analyses the customer’s environment in great detail, from systems, to processes, to the people that operate these systems and work according to the processes. The concept of beginning with the end in mind is important as this outlines the vision of the project and where we want to enable our customer to be with the implementation of particular IT solutions. Analysis uncovers this vision and outlines the functional, technical and project requirements.


Prioritise Requirements and Define Objectives


We prioritise the requirements as identified in the analysis, according to their relative importance to the success of the project (considering their associated risk). We then define the objectives for the project and highlight key deliverables, risk areas and critical success factors. During this definition we focus specifically on what business wants to achieve out of the implementation of a system and this ties very closely into the vision as uncovered in the analysis stage. This definition is important, as it will be used later to accurately measure the success of the project.


Plan Project Implementation Phases


In our experience, the “Big Bang” approach to projects seldom ends successfully and we adopt a phased approach to implementation. During the requirements and objectives definition, we will identify the phases that would be necessary for success.  In this stage we classify the phases into a clear, defined project plan with milestones and key deliverables along the way. Resource requirements and timing is also addressed.


Allocate Resources and Implement Solution


The actual implementation or implementation of phases previously defined and planned. Resources are allocated to the particular tasks and the project closely monitored by a dedicated project management team.  Regular status meetings are held with the steering committee to ensure the project is on schedule, risks are highlighted and dealt with in a timely and effective manner.


Measure Success Against Objectives


Once the implementation is complete, the relative success is measured against the defined objectives and requirements set prior to project commencement. This stage will highlight if anything has been overlooked and if necessary, a separate project stream will address these particular cases. This stage is of critical importance as without measuring success, we cannot know if we have accomplished our objectives.


Ongoing Maintenance and Support


No project exists in isolation of ongoing support and maintenance and one project will inadvertently lead to another phase in the current project or to a new project.  Ongoing maintenance and support is the critical stage where we ensure that the system(s) work efficiently and that they continue to enable the business to meet its objectives in the medium to long term.
